A coaching client onboarding checklist should make the engagement usable within 14 days. By the end, the coach and client should share a clear purpose, agreement, confidentiality boundary, starting record, working rhythm and first accepted action. What should happen before day 1?
Onboarding starts before a form is sent. Confirm who the client is, who pays, whether a sponsor exists and who will decide about continuation. Sponsored coaching needs an explicit reporting rule before private information enters the record.

What should you complete on days 1 to 3?
Send a short coaching intake form. Ask what decision or change brought the client to coaching, what is happening now, what evidence would indicate movement, what could block the work and who else is involved. Do not request a full personal or business history unless the engagement needs it.
The European Commission says organisations should collect personal data that is adequate, relevant and limited to what is necessary. Apply that test to every intake field. If the answer will not change preparation, delivery, safety or an agreed obligation, leave it out.

Use the first substantive conversation to confirm the purpose and establish a coaching baseline. A baseline is a dated starting record, not a battery of assessments. It can combine the client's own rating, an observable behaviour, a relevant business measure and the context that may affect each one.
The 2025 ICF Core Competencies connect coaching agreements with client-chosen goals and translating learning into action. Ask what progress would look like in the client's language. Then identify the smallest observable difference that both parties can review.

Do not promise that the final difference will prove causation. A baseline supports comparison. It does not isolate coaching from market changes, team work or the client's own prior effort. That honesty should be present from the first review conversation.

What should happen on days 8 to 14?
The second week should establish the rhythm between sessions. Confirm the channel for follow-up, expected response time, action format, preparation prompt and review date. Record only actions the client explicitly accepts. A suggested action is not a commitment.
Make the first action small enough to review but meaningful enough to test the working method. Record its owner, due date, dependency and evidence. If the action changes, preserve the original wording and the reason for the revision. This gives the next session a real decision instead of a vague status update. It also tests whether reminders, records, permissions and access work before a larger or more sensitive commitment depends on them.
Research on goal monitoring provides a useful guardrail. A 2016 meta-analysis of 138 studies with 19,951 participants found that interventions increasing the frequency of progress monitoring also improved goal attainment, with stronger effects when outcomes were recorded or made public. Review the first 30 days with the client. Ask what they could find easily, what they ignored, which message was unclear and whether the current goal still fits. Check the record for duplicate sources, unused fields and actions that were never accepted.
